Manufacturing its products on demand, this manufacturer places the supply chain at the heart of its organisation. This just-in-time approach to operations, combined with site locations distributed over three continents and eight countries, drives the company to optimise its supply chain function.
In parallel with this project, a merger of several entities has convinced the group to call upon the services of a transition manager, to provide:
- Responsibility for the organisation, scheduling and optimisation of physical and administrative flows, in accordance with the rules specified in the flow designs
- The organisation and co-ordination of the different logistics services in each country
- Co-ordination, with the support of the Quality, Manufacturing and Purchasing departments, establishment and management of sub-contracting flows, in order to provide optimum client service at optimum cost
- Organisation, implementation and management of flows in products and semi-finished purchased products for conversion/resale.
All of which, while ensuring responsibility of the supply-chain and the link with its reorganisation.
Story-board:
The first intervention month took place at the various international sites, so that the manager could become immersed in the specific characteristics of each of them, and understand the specific requirements of each market and client expectations. This immersion phase enables the transition manager to understand the management of existing flows.
The second phase of the assignment will enable the transition manager to implement an inventory of the supply chain as well as their relations with the Quality, Manufacturing and Purchasing departments.
In order to achieve this, the model is taken from the audits previously carried out at the different sites by an external body, comparing them with their own individual observations.
The issues for the assignment are threefold: the manager must assume responsibility for the role, must optimise it, while preparing it for transformation, associated with the internal merger.
In 6 months, the use of a transition manager has enabled the enhanced reliability and optimisation of the role, while meshing its external perspective and the company’s practices: the transformation has thereby been significantly facilitated, the evolution of processes having been anticipated.

En fabriquant ses produits à la demande, cet industriel place la Supply Chain au cœur de son organisation. Ce fonctionnement en flux tendu associé à une implantation des sites industriels répartis sur trois continents et huit pays, motive l’entreprise à optimiser sa fonction Supply Chain.
Parallèlement à ce projet, une fusion de plusieurs entités convainc le management du groupe d’avoir recours aux services d’un manager de transition pour assurer :
- La responsabilité de l’organisation, de la planification et de l’optimisation des flux physiques et administratifs, selon les règles définies dans les designs de flux
- L’organisation et la coordination des différents services logistiques de chaque pays
- La coordination, avec le support des directions Qualité, Industrielles et Achats, la mise en place et le pilotage des flux de sous-traitance, afin d’assurer le meilleur service client aux meilleurs coûts
- L’organisation, la mise en œuvre et le pilotage les flux des produits et semi-produits achetés pour être transformés ou revendus.
Le tout en assurant la responsabilité de la supply-chain et le lien avec sa réorganisation.

Le premier mois d’intervention se déroule sur les différents sites internationaux afin que le manager s’imprègne des particularités de chacun d’entre eux, et comprenne les exigences spécifiques de chaque marché et des attentes clients. Cette phase d’immersion permet au manager de transition d’appréhender la gestion des flux existants.
La deuxième phase de la mission permettra au manager de transition de procéder à un état des lieux de la fonction Supply Chain ainsi que de ses relations avec les directions Qualité, Industrielles et Achats.
Pour ce faire, il s’inspire des audits réalisés préalablement sur les différents sites par un organisme externe en les confrontant à ses propres observations.
L’enjeu de la mission est triple : le manager doit assurer la responsabilité de la fonction, l’optimiser, tout en la préparant à la transformation liée à la fusion interne.
En 6 mois, le recours au manager de transition a permis de fiabiliser et optimiser la fonction en croisant son regard externe et les pratiques de la société : la transformation s’en est trouvée grandement facilitée, l’évolution des process ayant été anticipée.

The centralisation of the support functions is one of the components of the 5-year strategic plan, whose upstream phase incorporates harmonisation of the collective statutes of the two entities…”
Our client is an international French group in the aeronautics sector, launching a new service product line in response to changes in their original market. They are deploying an ambitious project by regrouping two entities under new, single brand.
The positioning of the integrated structures provides significant commercial synergies, which the group will combine with an accelerated integration plan. This initiative in particular provides for the re-grouping of support functions at the head office of the holding structure recently created, as well as an agreement for making staff available between the companies.
The prelude to this transfer is the construction of the project for the harmonisation of the statutes, essentially governed by company agreements.
Centrally, the group does not have the capacity to allocate a resource dedicated to running this project, and has decided to call upon the services of IMT Partners to provide it with a transition manager.
Story-board:
This sensitive subject is above all contingent upon adherence to statutory deadlines. A 16 month intervention was therefore decided upon in order to see this project through to its conclusion. On arrival, the manager focused on the background, devoting 10 days to researching the content of existing agreements. This fact-finding process will be redoubled by numerous visits to the two sites involved, for an immersion in the detail of current practices, and so that they can quickly become known to the key points of contact.
It will then be a question of constructing the plan for the harmonisation of collective status agreements and to action the associated HR/corporate/employee welfare strand.
Based on their expertise in devising management methodologies (the transition manager has 10 years of consulting experience), they will run this complex project operationally, sometimes also assuming PMO responsibilities:
- project administration, providing a convergence management schedule
- negotiation of an agreement with staff representation bodies
- negotiation and harmonisation of the overall welfare protection provision
- establishment of an innovative plan supporting mobility
- close co-ordination with HRMs at the merged entities
- finalisation of agreements
For an overall total of 2000 employees, this assignment incorporates a significant change management support dimension. Alongside the manager responsible for the transformation and with the support of the internal communications manager, the transition manager will drive the corporate and staff welfare transformation.

Notre client est un groupe international français du secteur aéronautique, qui lance une nouvelle ligne de service en réponse aux mutations de son marché d’origine. Il déploie un projet ambitieux en regroupant deux entités sous une nouvelle marque unique.
Le positionnement des structures intégrées assure de fortes synergies commerciales, que le groupe va associer à un plan d’intégration accéléré. Cette démarche prévoit notamment le regroupement des fonctions support au siège de la holding récemment créée ainsi qu’un accord de mise à disposition de personnel entre les sociétés.
Le préambule à ce transfert est de construire le projet d’harmonisation des statuts essentiellement régis par les accords d’entreprise.
En central, le groupe n’a pas la capacité de détacher une ressource adaptée pour piloter le projet, et décide de recourir aux services d’IMT Partners pour lui présenter un manager de transition.

Ce sujet sensible est avant tout tributaire du respect des délais légaux. Une intervention de 16 mois est donc retenue pour mener le projet à son terme. Dès son arrivée le Manager se focalise sur l’historique, en consacrant 10 jours à la prise de connaissance du contenu des accords existants. Il va doubler cette prise d’information par de nombreux déplacements sur les deux sites concernés afin de s’imprégner des usages, et d’être rapidement identifié par les interlocuteurs clefs.
Il s’agira ensuite de construire le projet d’harmonisation des statuts collectifs et de conduire son volet RH/Social.
En s’appuyant sur sa capacité à proposer des méthodes de gestion (il bénéficie de 10 ans d’expérience en conseil), le manager de transition va gérer opérationnellement ce projet complexe, endossant parfois la casquette d’un PMO :
- cadrage du projet en proposant un planning de gestion de la convergence
- négociation d’un accord de méthode avec les IRP
- négociation de et harmonisation de l’ensemble de la protection sociale
- mise en place d’une démarche innovante favorisant la mobilité
- coordination étroite avec les DRH des entités fusionnées
- finalisation des accords
Pour un ensemble qui représente plus de 2000 salariés, la mission comporte une forte dimension accompagnement du changement. Aux côtés du Directeur en charge de la transformation et avec l’appui de la responsable communication interne, le manager de transition pilote la transformation sociale.
